Process

Your Experiences – sharing experiences of delegation – positive and negative. Identify what works / does not work. Key themes / insights.

Understanding Delegation – Mean by delegation. Key issues – freedom to achieve, authority, maintaining accountability. Delegation vs. abdication. Culture.

Delegation Blocks – Review reasons for avoiding delegation. Valuing delegation – releasing time for high value tasks. Two-fold purpose – completing tasks and developing people. Changing mind-set – knowledge, skills and attitude.

What to Delegate – Identify tasks suitable for delegation. High value tasks to avoid delegating. Prioritising work – importance vs. urgency matrix. Delegating tasks that enable employee development.

Practice Step One – Learners to complete an importance vs. urgency matrix of their day-to-day tasks and identify tasks that are suitable for delegation. Complete delegation planners. Looking for both appropriate task and development opportunities. Feedback and discussion.

Who to Delegate – Identify potential people to delegate tasks to. Assessing ‘delegate-ability’ – what to look for – ability, willingness and experience. Matching reason for delegation to task for delegation. Delegating to high-flyers, steady eddies, new comers and poor performers. Spreading the opportunity.

Practice Step Two – Learners to link potential candidates to tasks identified for delegation in their delegation planners. Feedback and discussion.

Delegation Process – Key steps – what to delegate, to whom to delegate, what authority, when to deliver, what support, what standards and expectations, how to monitor and support and what recognition. Structured delegation process map.

Practice Step Three – Learners to continue with their delegation planners by adding relevant information in relation to the above. Feedback and discussion.

Styles of Delegation – Different styles of delegation depending on level of support vs. challenge required. Self-assess own style / preferences.

Delegation Meeting – How to delegate effectively. Collaborative approach. Building clarity. Setting SMART objectives. Developing others – GROW coaching model – goals, reality, options and will. Skills in coaching – informing, questioning, listening, silence, empathy, summarising, feedback, rapport, etc. 

Personal Style – Understanding personal drivers. TA Drivers questionnaire – be strong, try hard, please people, be perfect, hurry up. Self-assessment. Implications for delegation in practice.

Demonstration – Facilitator to model how to delegate effectively.

Practical Application – Learners to select 2 tasks to delegate from their delegation planners and practice delegation skills. Feedback and discussion.
